Google Shopping remains one of the highest-intent channels available to ecommerce brands, since it puts a product’s image, price, and reviews directly in front of someone who has already typed a specific purchase into the search bar. But running the channel well takes more than turning on Performance Max and letting the algorithm handle bidding. Product feed structure, data quality, campaign segmentation by margin, and ongoing troubleshooting all affect performance, and most in-house marketing teams do not have the bandwidth to manage all of it on top of everything else already on their plate. That gap is why many ecommerce brands eventually look outside the company for a dedicated partner to manage the channel.

Finding the right partner is not simply a matter of picking whichever agency ranks first in a search result or offers the lowest monthly retainer. The difference between an agency that treats Shopping as a checkbox add-on to a broader retainer and one that treats google shopping management services as the foundation of every campaign tends to show up within the first few months, in return on ad spend, in how quickly feed errors get caught, and in how clearly results get reported back to the brand.

Ask How They Handle Product Feed Quality

The product feed is the foundation everything else in Shopping is built on, and a poorly structured feed will limit performance no matter how well campaigns are managed on top of it. Ask a prospective partner how they approach attribute completeness, title and description optimization, category mapping, and how often they audit the feed for disapprovals or data gaps. A partner who cannot describe a concrete feed audit process, and instead talks only about bidding strategy, is likely underestimating how much of Shopping performance is decided before a single ad ever runs.

Understand Their Approach to Performance Max

Performance Max has automated much of the manual bid management that used to differentiate agencies, which means the meaningful decisions now happen in how campaigns are structured rather than in daily bid adjustments. Ask whether the partner segments campaigns by margin, product tier, or catalog priority, or whether every product gets funneled into a single undifferentiated campaign. The second approach is faster to set up but tends to let the algorithm spend disproportionately on whichever products are easiest to sell, not necessarily the ones that are most profitable.

Check Reporting and Attribution Practices

Reporting that stops at clicks, impressions, and a blended return on ad spend figure rarely tells a brand what it actually needs to know. Ask whether reports separate branded search from non-branded search, since branded Shopping traffic often would have converted anyway and can make performance look stronger than it really is. A partner willing to show this breakdown, rather than a single flattering number, is generally more transparent about what the channel is actually contributing.

Ask About Industry and Catalog Experience

A partner that has managed Shopping for a five-hundred-SKU fashion catalog is not automatically prepared for a twenty-SKU DTC brand with high average order values, and the reverse is equally true. Catalog size, product turnover, and price point all change what a well-run campaign looks like, so it is worth asking for examples from brands with a similar catalog structure rather than a general client list.

Clarify the Pricing Structure

Some partners charge a flat monthly fee, others charge a percentage of ad spend, and each model creates different incentives. A percentage-of-spend model can quietly reward growing the budget rather than improving efficiency, so it is worth asking directly how the partner is incentivized to reduce wasted spend rather than simply increasing it.

Evaluate Communication and Account Ownership

The brand should own its Google Ads and Merchant Center accounts outright, not operate as a guest inside an agency-controlled account that becomes difficult to leave later. It is also worth confirming who specifically manages the account day to day, since strategy is often pitched by a senior team member while execution is handled by someone the brand never speaks with directly.

A Quick Checklist Before You Sign

AreaWhat to Confirm Before Signing
Feed managementWho owns feed structure, attributes, and taxonomy, and how often it is audited
Performance Max setupWhether campaigns are segmented by margin or product tier, not left as one undifferentiated feed
ReportingWhether reports separate branded from non-branded traffic and show real revenue, not just clicks
Pricing modelWhether fees scale with ad spend in a way that still rewards efficiency, not just budget growth
Account accessWhether your brand owns the Google Ads and Merchant Center accounts outright

Red Flags to Watch For

  • Vague answers about who specifically manages the account day to day.
  • Reluctance to give the brand direct ownership of its own Google Ads and Merchant Center accounts.
  • Reporting that only shows clicks and impressions without tying performance to revenue or margin.
  • A one-size-fits-all Performance Max setup with no product segmentation by margin or category.
  • No clear process for auditing product feed data on a recurring basis.

Choosing a Google Shopping management partner ultimately comes down to how much of the channel’s real complexity a prospective partner is willing to show you before you sign anything. An agency that can explain its feed process, its Performance Max structure, and its reporting in specific terms is generally a safer bet than one that leans on a polished pitch deck and a promise of fast results. Panem Agency is one example of a team that works through these questions directly with ecommerce brands evaluating a Shopping partner.
